Who This Works For — And Who It Doesn’t

You have structured data on your customers. AI triage is most valuable when it can see account tier, recent interactions, contract value, and product usage alongside the ticket content. If your support tool is disconnected from your CRM and product data, the AI is working with one hand tied behind its back.

It doesn’t work well when:

Your product is so technical that almost every ticket requires deep engineering investigation. If you’re selling infrastructure tooling and 80 percent of tickets involve debugging customer-specific configurations, AI agents can classify and route — but resolution rates will be low.

Your support team is fewer than 3 people. At that scale, the coordination overhead of implementing AI triage may exceed the time savings. You might get more value from better templates and a shared knowledge base.

You don’t have executive support for changing workflows. AI triage isn’t a tool you install and forget. It requires your team to review AI decisions, correct mistakes, and maintain the knowledge base. If leadership treats it as a cost-cutting measure rather than a capacity investment, adoption will stall.

Your compliance requirements prohibit AI from interacting with customer data. Some industries — healthcare, certain financial services — have constraints that limit where AI can operate in the support workflow. These are solvable but add significant implementation complexity. Getting Started Without Betting the Farm

The companies with the best outcomes didn’t start with a full deployment. They started with a bounded pilot.

Here’s a practical starting point:

Pick one ticket category. Choose the highest-volume, most repetitive category — usually billing questions, password/access issues, or “how do I” product questions. Route only that category through AI triage for 30 days.

Measure what matters. Track first response time, resolution rate, accuracy (how often does a human override the AI’s classification or edit its draft), and CSAT for AI-handled tickets versus human-only tickets in the same period.

Keep humans in the loop. For the first 30 to 60 days, have agents review every AI-drafted response before it goes out. This serves two purposes: it catches errors before they reach customers, and it generates the correction data the system needs to improve.

Set a realistic accuracy bar. If your team currently misroutes 20 percent of tickets and the AI misroutes 15 percent in the first month, that’s a win — even though it’s not perfect. Perfection isn’t the benchmark. Your current process is the benchmark.

Expand gradually. Once one category is running well, add the next highest-volume category. Each expansion gets easier because the system has learned from the previous one.
